i have nothing against nolan north but demoman sounded outright embarassing which is sad

for instance, the most serious character seems to be the heavy when most people see him as a dimwitted strong bipolar guy

i remember i always thought soldier was the most serious after seeing meet the soldier and now i can see him as the crazy dimwit

Exactly. I knew something was different here, but I liked it. It made their personalities a little more believable, because nobody acts the same 24/7. I especially liked the Scout/Spy bit, because the Scout became a lot more interesting when they made him give a stuff about class, and the Spy seemed more interesting when he wasn't always being a cold starfish. Heavy actually acted realistically to the news that he has terminal cancer and will die in 3 days, while the Soldier just went batstuff insane, which he probably is. Obviously, the Pyro is hard to build on, so I suppose what little they did was good enough.
